Embedded Executive Leadership for Founder-Led Companies Under Operational Strain

I work alongside founders and leadership teams as an embedded fractional partners to bring structure, accountability, and follow-through—so the business actually moves forward.

This is not consulting.

I do not provide recommendations and step away. I work inside the business on a weekly basis, alongside leadership, to ensure priorities stay clear, decisions get made, and execution actually happens.

This is hands-on, embedded leadership for companies that need stronger execution, better operating discipline, and more senior leadership capacity without adding a full-time executive too early.

When Companies Start to Feel Strain

As companies grow, complexities increases.

More decisions begin flow back to the founder. Priorities become less clear. Accountability becomes inconsistent. Execution slows down—even when the team is capable.

The issue is usually not strategy.

The issue is the lack of enough structure, focus and consistent follow-through inside the business.

How I work

I step into the business and work alongside leadership to help:

  • clarify what actually matters

  • establish clear priorities

  • create structure and accountability

  • introduce a consistent operating cadence

  • support better decisions in real time

  • ensure follow-through across the team

The goal is not to add more ideas.

The goal is to help the business operate with clarity, discipline and consistency.

Why This is Different

Traditional consultants diagnose problems and provide recommendations and leave execution to the company.

This model is different.

I work inside your business, alongside your team, to keep priorities clear, maintain accountability, and move execution forward week by week.:

The focus is not advice alone.

The focus is helping the business work the way it should.

How Better Operations Translate Into Better Economics

Better operating discipline does not just improve how a company runs. It can improve the economics of the business.

  • Cash flow

  • Profitability

  • Risk reduction

  • Business value

What This Role Is Designed to Help With

This is not a menu of services. It is an embedded leadership role centered on execution.

This often includes:

  • stronger operating discipline

  • better prioritization and decision support

  • more consistent management rhythm and accountability

  • improved team alignment and follow-through

  • reduced avoidable breakdowns through better structure and oversight

Who This Is For

This work is best suited for founder-led companies that are growing and becoming more complex, have a capable team but inconsistent follow-through, and want to improve how the business actually operates, not just discuss it.

It is usually a strong fit when leadership is willing to engage consistently, prioritize what matters, and operate with greater structure and accountability.

It is usually not the right fit for very early-stage companies without meaningful operational complexity, teams looking mainly for outside advice, or situations where leadership is not prepared to engage consistently.

How Engagement Works

Engagements may begin with an optional Operating Diagnostic or move directly into an embedded leadership or build engagement.

Companies do not need to choose a permanent path at the outset.

Some begin with Operating Leadership when the immediate need is stronger judgment, clearer priorities, better accountability, and steadier execution. If deeper operating infrastructure becomes necessary, the engagement can expand into Operating Build.

Others begin with Operating Build to establish stronger systems, controls, and management discipline, and later transition into Operating Leadership for ongoing executive support and operating discipline after the heavier build work is complete.

The engagement structure is designed to adjust as company needs evolve.

I work with a limited number of companies at a time so I can remain closely involved in each business.

The goal is not simply to address isolated problems. It is to help strengthen how the business operates so it becomes more disciplined, more scalable, more financeable, and more valuable.

Leadership Capacity Without a Full-Time Executive Hire

Many businesses need more experienced leadership before they are ready to make a full-time executive hire.

Fractional leadership helps bridge the gap.

It provides experienced judgment, practical leadership, and direct involvement in key decisions and execution, without the cost structure, hiring risk, or long term commitment of adding another permanent executive too early.

Why Clients Work With Me

Clients work directly with Michael Kerris. This is not a platform model, a junior team, or occasional outside advice.

I bring more than 30 years of experience as a founder, operator, and advisor across operating, financial, legal, investment, and risk roles, including years as a hedge fund manager analyzing thousands of emerging growth companies, performance drivers, and risk across a wide range of business situations and industries.

That breadth helps me see issues earlier, connect decisions across functions more effectively, and bring experienced judgment to situations where execution, control, risk, and value creation are closely linked.

My work is supported by the Kerris Operating System, a private equity-inspired operating system designed to help middle-market businesses improve performance, strengthen control, increase accountability, and build value more deliberately.

Execution is Where Value is Created

Execution is the difference between a business that knows what to do and one that actually moves. My role is to help close that gap—working alongside your team to help the business operate with greater clarity, discipline, and follow-through
